How do you edit character models?

I'm trying to figure out how to edit character models (I know you can't replace them, I just want to do part swaps, like Rouge in Amy's Outfit or Eggman Head Intro). I want to know how to edit them for in-game and cutscenes. I have satools and know how to edit textures.

I know where to find all the prs files. I was able to run splitEvent.exe on the event ones (e.g. e0361.prs) and it outputted a bunch of .sa2mdl files, but I cant figure out how to view,edit or do anything with them, and splitevent didn't work on the character models (e.g. sonicmdl.prs).

MainMemory suggested using "splitMDL and ModelRelabeler, optionally buildMDL", but I can't figure out how to use them.

Any tips are appreciated.

EDIT:

I found the headswapper program here

and I found I can export the models from character models with splitmdl by checking "big endian", which gives me 9 sa2mdl files.

I made an attempt: I ran split mdl on both rougemdl.prs and amymdl.prs, and made a folder with  a bunch of sa2mdl files, but both had one that was a lot bigger which I assume is the character. I ran both of those models and the two character textures (amytex.pak & rougetex.pak) through head swap. I replaced the file in the rouge folder (171.sa2mdl) with the one I ran through headswap. I then copied rougemdl.prs and the folder of rouge sa2mdl files into the folder with buildMDL.exe, and ran that on rougemdl.prs. Everything seemed to work so I copied the prs file (and rougetex.pak from the headswap folder) into a mod, and loaded it, but it crashes when I load the character. Any idea what I did wrong?



I even tried just extracting the model with splitMDL and combinging it back unchanged with buildMDL, and that alone is crashing my game, so I don't know if I'm using it wrong or what.
